Our team redesigned the shelving layout, reorganised inventory by product categories and brands, and created a storage system that made everyday picking and retrieval much more efficient.

Understanding The Business Challenge

Our client operates an online retail business offering a wide range of products, including clothing, handbags, shoes and lifestyle items.

As sales increased, inventory naturally grew.

With limited manpower available to continuously reorganise incoming stock, the warehouse gradually became difficult to manage.

The business already knew its products extremely well.

The challenge wasn’t product knowledge.

It was creating a warehouse system that supported daily operations efficiently.

Every Warehouse Has Different Working Habits

One of the biggest misconceptions about warehouse organisation is that there is one “correct” layout.

There isn’t.

Before moving a single shelf, our team spent time understanding how the business operated.

Step One – Starting With An Empty Space

Before organising anything, every shelf was emptied.

Products were removed from storage.

Existing shelving arrangements were reviewed.

Working together with the client, we experimented with different shelf layouts until we found one that created better movement throughout the warehouse.

Sometimes the best organising solution can only be discovered after physically testing the space.

Cleaning Before Rebuilding

Once the new layout was confirmed, we carried out light cleaning of the warehouse before returning inventory.

A clean workspace provides the best foundation for a new organising system.

Rebuilding The Warehouse System

Our team divided responsibilities so multiple categories could be organised simultaneously.

Shoes

One organiser focused entirely on sorting shoes according to type and size before placing them neatly onto designated shelves.

Handbags

Another team categorised handbags according to their respective brands before arranging them on shelving that made retrieval faster and more intuitive.

Clothing

This became the most labour-intensive part of the project.

Hundreds of clothing items had to be removed from cartons before being carefully sorted by brand.

With many labels in non-English languages, every item required additional attention to ensure it was placed in the correct category.

Four team members worked together to complete this stage before returning the clothing to its newly organised shelves.

Miscellaneous Products

At the same time, another organiser sorted smaller items such as mirrors, electrical plugs and decorative accessories into clearly defined storage areas.
